Modern Workflow Design

Friction and inefficiency cost every operation. We're in the business of eliminating them.

The practice

We're a workflow design practice. We modernize how growing businesses operate.

We review how your operations actually run, then rebuild the parts that cost you time, money, or sanity. The work spans operational design, workflow optimization, and systems modernization. We use automation and AI only where they earn their place.

Operational friction

Most owners know something feels off. They just can't name where.

Leads sitting untouched for hours while the window closes.
The owner has quietly become the human middleware between every system.
Teams rebuilding the same information by hand, over and over.
Clients and deals slipping through invisible handoffs.
Reporting that only exists because someone stayed late to build it.
Staff drowning in repetitive admin that nobody chose to create.
Critical processes living entirely inside one person's head.
Workflows held together by memory, spreadsheets, and group texts.

Our work spans four areas.

Every engagement is different. The shape of the work is not. We start with what is broken, name it clearly, and rebuild from there. The result is measurable operational efficiency: fewer bottlenecks, cleaner systems, less waste.

01 / Discovery

Workflow discovery.

A complete review of how your business runs today. We map workflows, find friction, quantify waste, and deliver a ranked list of opportunities to remove the friction and increase efficiency.

02 / Design

Workflow design.

We redesign the parts of your operation that cost the most. The work that should be smooth but is not. The handoffs that drop. The processes that grew by accident.

03 / Build

Automation and AI.

We implement automation where it earns its place. AI agents, integrations, and lightweight tooling that remove repetitive work without adding complexity.

04 / Operate

Ongoing partnership.

We stay close after launch. Training, adoption, and continued build work as the business grows. We also act as your filter on the AI landscape, tracking what is worth your attention and ignoring the rest, so you do not have to.

What we typically find

We've walked into enough operations to know where to look.

Every business is different. The friction is remarkably consistent. These are the patterns we find again and again inside growing companies.

01

Critical workflows living entirely inside one employee's head, with no backup if they leave or take a week off.

02

Teams manually transferring data between systems that should have been connected years ago.

03

Leads and clients falling through handoffs nobody can see until the revenue is already gone.

04

Reporting processes that quietly consume hours every week and exist only because no one redesigned them.

05

Software stacks nobody fully understands, half-used, overlapping, and paid for every month.

06

The owner acting as the operational glue, holding the business together by personal effort.

07

Automation bolted onto broken workflows, making the same mess run faster instead of fixing it.

08

Teams working around their systems instead of through them, because the systems were never designed for the work.

The Method

Map. Shape. Build. Run.

Every engagement follows the same four phases. We call it MSBR. The work compounds because the method holds.

PHASE 01

Map.

We document how the business actually runs. Not the org chart. The real work, as it happens, from the people doing it.

PHASE 02

Shape.

We redesign the highest-leverage workflows on paper first. Clean handoffs. Owned responsibilities. Reasoned steps.

PHASE 03

Build.

We implement against the new shape. Automation, integrations, AI. Lightweight where possible. Custom where necessary.

PHASE 04

Run.

We stay close as the operator. Training, adoption, refinement. A workflow nobody follows is not a workflow.

What we believe

A working thesis on modern operations.

We've spent enough time inside enough businesses to develop some opinions. These are ours.

i.

Less software, not more.

Most businesses we meet are drowning in tools. We remove more than we add.

ii.

AI is a tool, not a strategy.

We use it where it pays. We do not sell it as a product.

iii.

Operations is a design discipline.

The way work moves through a business is a system. Systems can be redesigned. Most just never have been.

iv.

Adoption is the work.

A workflow nobody follows is not a workflow. We stay close until the change holds.

v.

We watch the noise so you don't have to.

The AI landscape is loud and changing daily. We track what matters, ignore what doesn't, and bring you only what is worth your attention.

vi.

The best workflow is the one you stop noticing.

Good operations disappear into the background. The work happens. The system works. Nobody is talking about the system.

Who we work with

"Owner-led businesses that have outgrown the way they operate."

Professional services firms, agencies, healthcare practices, real estate brokerages, and other owner-led businesses, typically five to fifty employees. Operators who can feel something is off but cannot quite name it. Usually growing faster than their systems.

Who's behind it

Experienced operators, not theorists.

shapework. was built by two operators who have run the kind of businesses we now redesign. One scaled a brokerage from $100M to $325M+ in annual sales as its strategic growth lead. The other co-founded, scaled, and exited a research firm, then spent years restructuring operations for other companies as a fractional executive.

We have been the owner acting as the glue. We have untangled the systems nobody understood. The pattern recognition is earned, not borrowed.
